f6115e91aa feat(desktop): refine activity panel agent interactions
Add generated local Agent mascot PNG assets for SubAgent activity rows and render them through a deterministic AgentMascot component.

Keep tool-call groups collapsed by default and preserve user collapse choices while streaming tool updates arrive.

Tighten the activity panel density while keeping running SubAgents visibly animated without adding runtime image generation.

659c63e5ba perf(desktop): memoize chat row subtree to stop window-slide re-renders
When the virtualization window slid during scroll, every visible row reconciled
from scratch because the heavy chat-row subtree had no memo barriers, and
because renderTranscriptItem rebuilt fresh branchAction / toolResult object
literals each render that broke MessageBlock's existing memo.

Wraps AssistantMessage, UserMessage, ToolCallBlock, ToolCallGroup, ToolResultBlock,
and MarkdownRenderer in React.memo, and hoists the per-message branchAction and
toolResult lookups into useMemo'd Maps keyed by message id. Window slides now
keep referentially-stable props for unchanged rows, so reconciliation skips them
and only newly entering rows pay full render cost.

Tested: 722/722 desktop vitest suites pass

a6d9adbc38 fix: prevent long tool streams from looking stuck
Desktop already receives tool_use start and input deltas before the final tool_use_complete event, but the chat transcript only rendered a visible tool card after the complete event. This makes long Write payloads look frozen while the model is still generating the tool input. The store now upserts a pending tool_use message on stream start, updates a lightweight input preview from deltas, and resolves that same message when the complete event arrives.

Constraint: Long Write calls spend most perceived time streaming JSON tool input, not executing the filesystem write

Rejected: Show only the global active tool label | it does not anchor progress in the transcript where the user is looking

c6bc51a9fd fix: Keep agent group label formatting type-safe
The structured Agent fallback formatter used indexed string access to capitalize grouped result labels, which fails under the desktop TypeScript build because the first character may be undefined. Use charAt so the formatter remains equivalent while satisfying noUncheckedIndexedAccess.

Constraint: desktop build runs tsc with strict indexed access checks
Rejected: Non-null assertion on normalized[0] | keeps the fragile indexed access pattern

3ce7b02fc2 fix: Normalize text-wrapped agent result JSON
Some providers return the final Agent answer as a text block containing structured JSON instead of Markdown. The desktop result fallback now parses that text-wrapped shape and formats plain and grouped result arrays into readable Markdown before display.

Constraint: Historical sessions can store Agent tool_result content as [{ type: 'text', text: '{...}' }] rather than a direct object

Agent fallback output can arrive as structured result arrays when no terminal task report is available. The desktop card now formats that shape into a readable Markdown list instead of exposing raw transport JSON in the preview or result modal.

Agent task notifications carry the user-facing Markdown report, while some Agent tool results contain structured intermediate payloads. The UI now keeps the terminal report as the modal/preview source when it exists, and falls back to raw tool output only when there is no report.

2323e6ec47 Keep subagent progress readable in desktop sessions
Desktop sessions can receive task tools, background-agent lifecycle events, and child tool stream events in the same turn. The UI now keeps root Agent cards separate from task-management tools, preserves parent links when later stream events omit them, and surfaces completed background-agent result text from task notifications.

Constraint: Existing desktop session history can contain task-notification XML and live WS events with incomplete parent metadata.
Rejected: Render local_agent lifecycle messages as standalone cards | duplicates the Agent tool card and makes ownership unclear.

The CLI can emit a completed assistant turn while local background bash or task work continues. The desktop transcript and header now keep that background activity visible without converting the composer into a global stop state.

Memory tool activity inherited the global warm brand treatment, which made the new desktop memory surface feel detached from white and dark themes. The component now uses memory-specific tokens with a quieter teal family, and the sidebar settings dock is made opaque so scrolling sessions cannot show through it.

7a2d0444ff Make memory activity visible in desktop workflows
Desktop users could not tell when project memory was being referenced or updated unless they opened raw tool details. This surfaces memory reads and writes as a dedicated chat activity, while keeping ordinary tool calls visible in mixed groups, and tightens the memory settings layout for faster project and file navigation.

Constraint: CLI memory currently arrives through system notifications and normal file tool calls rather than a dedicated memory tool.

e0abea6c46 fix: Keep subagent tool activity nested in desktop transcripts
Subagent transcripts are stored in sidecar JSONL files, so the desktop history loader now links completed Agent results back to their sidecar tool activity and namespaces child tool ids before rendering. The chat renderer then keeps parented tool calls and orphaned child results out of the root session stream, while the Agent result preview strips runtime metadata from the user-facing answer.

Constraint: Subagent tool activity may live under ~/.claude/projects/{project}/{session}/subagents instead of the main session JSONL

bef9596ed5 Keep all assistant-side transcript content on one shared content rail
The desktop transcript had drifted into multiple competing left edges.
Assistant bubbles, thinking rows, tool cards, permissions, and standalone
results were using different offsets, which made the timeline feel visually
broken even when the underlying data was correct.

This change removes the ad hoc assistant-side indentation and makes the
assistant output lane follow the same content rail as the composer. The
assistant message component still distinguishes short bubble replies from
markdown-heavy document replies, but both now sit on the same shared left
alignment. Supporting chat blocks were updated to use that same rail so the
whole transcript reads as one coherent column.

Constraint: Assistant transcript content must align with the composer rail, not with local per-block offsets
Rejected: Keep tool/thinking blocks on a separate inset lane | creates multiple left edges and keeps the transcript visually inconsistent

23b31b397a Prevent local team sessions from dropping members and stalling adapters
This bundles the pending desktop/server team-session fixes with the local adapter recovery changes already in the worktree. The team path now keeps teammate membership stable under concurrent spawns, surfaces real teammate identities in the desktop UI, and allows direct interaction with member transcripts. The adapter changes recover automatically when stale thinking signatures invalidate an existing session.

Constraint: Team config writes can happen concurrently while multiple reviewers spawn in parallel

635a966c3e fix(desktop): unblock rollout with reliable session and IM flows
This folds together the desktop-side fixes needed before broader rollout.
Session resume no longer deadlocks waiting on init, Mermaid and inline image
output render inside chat, task and sub-agent state stay visible during
execution, local build/release paths are safer, and Feishu/Telegram now expose
lightweight mobile commands (/help, /status, /clear) without adding a new
adapter-specific protocol.

Constraint: Desktop releases must publish updater artifacts from non-draft GitHub releases

The desktop chat view flattened Agent tool activity, which made sub-agent work
hard to follow and separated key evidence from the main conversation. This
change threads parent tool linkage through the server bridge and desktop store,
renders dispatched sub-agents as grouped cards with nested tool activity, and
moves long final outputs into a markdown preview dialog so the main transcript
stays readable on narrow layouts.

Constraint: Existing sessions and live websocket events both needed to preserve parent-child relationships
Rejected: Add brand-new subagent websocket event types | unnecessary protocol expansion when parent linkage already existed upstream

a2bf92079b feat: add i18n support with English and Chinese locales
Add a lightweight custom i18n system supporting English (default)
and Chinese, with a language switcher in Settings > General.
All 35+ UI components internationalized with ~270 translation keys,
including 189 Chinese spinner verbs and server error code mapping.

5e4e7d3955 fix: soften error indicators in tool call groups — icon instead of red badge
- Replace "ERROR" text badge with material error icon (less visually jarring)
- Add "pending" icon when tool results haven't been matched yet
- Remove red border on error groups — all groups now use the same neutral border
- Single tool call ERROR badge also changed to icon
